"Is it worth it?" is the only question that matters, and nobody answers it with numbers because the answer depends entirely on your hardness. Here is the full method, with the two columns you have to fill in: what the machine costs, and what it avoids. By the end you will know whether your situation is an investment or a comfort purchase — and both are acceptable answers.
Column 1: what it costs over 10 years
Purchase: $600 to $900 for a decent unit with a metered valve. Above that you are paying for a sales network, as covered in water softener installation cost.
Installation: $0 to $800. Zero doing it yourself, plus $50 to $150 of fittings; $400 to $800 for a plumber.
Salt: $800 to $1,300 over ten years for a household of four on hard water, so 8 to 12 bags of 40 lb a year. It is the biggest recurring line, and the one everyone forgets to count.
Regeneration water: $150 to $300. Each regeneration uses 40 to 60 gallons of rinse. At one every five to seven days, budget $15 to $30 a year.
Electricity: $25 to $60 over ten years. The valve draws a few watts on standby. Marginal, but let us be complete.
Resin: $0 to $350. It lasts 10 to 15 years. Depending on your horizon, that replacement falls inside the window or just after.
Ten-year total: roughly $1,600 doing it yourself on moderately hard water, up to $3,700 professionally installed on very hard water. An honest number to carry around: $200 to $350 a year.
Column 2: what it avoids
And this is where hardness decides everything, because scaling is not linear: it accelerates with hardness and with temperature.
The water heater, the main line. A scaled element uses more energy to deliver the same hot water. The commonly cited order of magnitude is a few percent of extra consumption per millimeter of scale, and at 18 gpg that layer builds within a few years. On an electric tank, which is a significant share of a power bill, that runs into tens of dollars a year. Add the service life, often doubled, so $800 to $1,600 of replacement pushed back.
Appliances. Washers and dishwashers age faster on hard water, and their heating elements go first. Count one repair or early replacement avoided over ten years, so $300 to $700.
Consumables. Descalers, rinse aid, dishwasher salt, overdosing detergent: $40 to $80 a year on very hard water, so $400 to $800 over the period.
Fixtures and glass. Thermostatic valves that seize, shower hoses to replace, glass doors you give up on: hard to price precisely, never zero above 10.5 gpg.
The verdict by hardness bracket
Under 7 gpg: does not pay. The avoided-cost column is nearly empty. The machine costs $200 to $350 a year to avoid a few spots. If the taste bothers you, a $35 carbon filter treats the real subject.
7 to 10.5 gpg: break-even, decide on comfort. The two columns roughly meet. The math will not decide for you: what decides is how much the spotting annoys you, and whether you have an electric tank (pushes toward yes) or a tankless heater with a heat exchanger (pushes toward yes as well — those exchangers are expensive).
Above 10.5 gpg: it pays, and faster the harder the water. At 15 or 18 gpg the machine repays on avoided repairs alone, generally in five to seven years, and keeps going afterwards.
Do not know your hardness? That is the starting point. Check your report — and expect it to be missing, since hardness is not federally regulated and most utilities skip it. Then measure: the method is in how to test your water hardness at home.
If the math has decided you and the "installation" line in your table is $400 to $800 rather than zero, you may as well price it for real instead of leaving it an estimate.

Three ways the calculation goes wrong
Counting the purchase price without the salt. The most common error, and it distorts everything: over ten years, salt often costs more than the machine.
Thinking a softener repairs things. An element that is already scaled will not come back new. The machine protects the future, it does not refund the past. On an eight-year-old water heater, part of the expected benefit is already spent.
Forgetting your own horizon. If you sell the house in three years, the savings column stops at three years even though the machine lasts fifteen. It adds an argument to the listing, not a line in your accounts.
Checking that the math actually happens
A badly set softener uses twice the salt it should, which destroys the cost column. Two annual checks are enough: outlet hardness, which should stay between 1 and 3 gpg, and bags consumed, which should match the ballpark for your household. Test strips cover the first.
